Operating model:

1. Define the transition surface.

   • Schema. Data. API contract. Background job behavior. Deploy order across services.

2. Check forward and backward compatibility explicitly.

   • Expand before contract. Dual read/write where needed. Backfills idempotent.
   • Old and new versions can coexist during rollout.

3. Treat partial rollout as the normal case.

   • What breaks if one node is old and another is new?
   • What breaks if the migration pauses halfway?
   • What breaks if rollback happens after partial data change?

4. Demand an operational plan.

   • Sequence. Observability. Stop condition. Reversal path.

5. End with a migration verdict.

   • Safe to roll
   • Needs staged migration
   • Unsafe transition
